The Need for a Transparent and Predictable Delivery Model 

Eurotransplant saw opportunities to enhance the efficiency of its IT projects to better support the organ allocation process. To achieve this, the organization aimed to implement a transparent and structured planning approach with clearly defined milestones. Additionally, its three Scrum teams sought to shift from a reactive to a more proactive delivery model, ensuring consistent sprint completion, fostering accountability, and driving continuous improvement. To enhance efficiency and reliability in software development, the organization needed a cultural shift that aligned the teams toward clear sprint goals and measurable business outcomes. 

Navigating Inefficiencies and Unstructured Workflows 

Eurotransplant aimed to enhance the efficiency and predictability of its delivery cycles by fostering a more structured and strategic approach to Agile execution. Sprint teams sought to refine their prioritization process, aligning work with clear sprint goals and ensuring that stakeholder feedback was structured and actionable. To drive continuous improvement, the organization focused on strengthening cross-functional collaboration, reinforcing accountability, and empowering Product Owners to steer teams with a strategic vision and a roadmap-driven approach. By fostering a more cohesive and goal-oriented way of working, Eurotransplant aimed to improve agility and streamline its operations.

Xebia helped Eurotransplant build a resilient foundation, ensuring long-term efficiency and predictability in their software delivery process through a multi-faceted approach focused on three key areas:

Xebia implemented agile roadmaps with clearly defined business goals, which helped prioritize features and set realistic release timelines. We worked with the teams to establish predictable velocities and structured sprint planning to improve workflow reliability. By integrating measurable deliverables into the planning process, we made tracking progress more tangible for stakeholders. 

To enhance Agile maturity, Scrum Masters and Product Owners are encouraged to adopt a more strategic and results-driven mindset. We refined release management practices, emphasizing a "stop starting, start finishing" approach to minimize work in progress and improve efficiency. 

Xebia initiated a cultural transformation and mindset shift among team members by increasing the sense of ownership and encouraging accountability for achieving sprint goals. Xebia also implemented frequent retrospectives that included concrete improvement actions and integrated stakeholder feedback by introducing sprint reviews for users. Additionally, Xebia organized team reboot sessions to enhance collaboration, reinforce commitment, and promote continuous improvement.

Driving Agile Excellence with Predictable Delivery 

Eurotransplant transformed its IT execution with the help of a much-needed framework that brings structure and predictability to project delivery. Teams now consistently meet their sprint goals, which decreases carry-over work and increases efficiency. Scrum Masters and Product Owners now focus on strategic plans and long-term value, allowing for more frequent releases and less work in progress (WIPs). Instead of reacting to problems, teams use a structured approach that leads to smoother execution and better teamwork. Stakeholders have better visibility into progress, fostering engagement and trust.
